## Nine-rung frame (this research task)

This deck is a read-only modeling artifact. Its nine rungs for the research lane:

- **Purpose (the rails, held at every rung):** scale Andy Houston to a portfolio of independently valuable, agent-native brands run by one person. Depths of the Void earns its place as the owned creative substrate: the ecosystem is building production pipelines for every form of media regardless, and one owned, physics-rigorous IP universe is the maximal-leverage thing to point those pipelines at, an appreciating asset that dogfoods the entire content stack and that no competitor can copy because it is owned. The deck advances the Purpose by modeling that asset with enough rigor that it can be produced agentically across media without becoming slop, and with enough understanding of the audience that it converts and retains.

## 1. What it is (the one-paragraph truth)

Depths of the Void is an original science-fiction and fantasy universe that Andy owns outright and intends to span every medium: games, novels and short fiction, tabletop, art, and eventually screen. It sits inside an ecosystem of agent-native business tools for a precise reason, not vanity: the ecosystem is already building production pipelines for every conceivable form of media, the content engines and the narrative primitives and the visual stack, so the highest-leverage thing to point all of that at is one owned, coherent, deep universe rather than a thousand disconnected client assets. What separates it from every other ambitious worldbuilding project is that everything is rooted in actual physics and then extrapolated into the fantastical with a small, deliberate amount of magic dust on top.

The world has a glut of franchise content and a rising flood of AI-generated slop, and audiences across every fandom are exhausted by milked sequels and insulted by hand-waving, while the cost of producing coherent transmedia content has just collapsed because AI can sustain a high-volume multi-format universe as long as a human keeps control of the canon and the quality. Depths of the Void is a bet on that intersection, an opening the incumbents aren't taking: an owned, physics-rigorous, lore-dense universe, produced AI-natively across every medium on pipelines the ecosystem already owns, governed by a canon held as queryable data so that consistency scales instead of degrading. It's the anti-slop universe, and it's an asset that appreciates.

So the idea is that since I'm building all these pipelines and infrastructure for every conceivable form of media anyways, I'm like, I want to create something that will span every form of media. So I thought what if I could aggregate all the different sci fi and fantasy and RPG and video game and pop culture and... create my own universe and build games and create stories and literature and make it to where it's like if you can combine D and D, Lord of the rings and Warhammer 40k together, multiply it by 10 and even that would be just a fraction of the universe I'm building for Depths of the Void where I take actual physics concept. That's what makes it terrifying. And it's not just arbitrary... everything I'm doing is rooted in actual physics. And then I extrapolate those physics in fantastical ways, sprinkle in a little bit of magic dust... it's my own vibe. It's not just Warhammer 40K. That's the closest example I can give.

Games Workshop is one of the best-run IP companies in the world, with roughly £610M in revenue (core not less than £560M plus about £50M licensing) and a roughly 42-percent operating margin in FY2024/25 (the 52 weeks ended 1 June 2025) off a deeply loyal, high-spend fanbase that buys into a vast, grimdark, 10,000-year mythology (VERIFIED, re-grounded 2026-06-21 to Games Workshop's FY2024/25 trading statement; the prior "£495M / 35%" figures were the older FY2023/24 numbers, and the more recent year is both larger and higher-margin, which strengthens the comp). The hard-science-fiction audience holds real contempt for hand-waving, for "magic with the serial numbers filed off," and reveres rigor in the way The Expanse and the Three-Body Problem and Greg Egan deliver it. [VERIFIED] Physics-grounding wins that audience, and it also lets the universe be procedurally and agentically generated without collapsing into randomness, because a world built on consistent executable rules generates coherent content the way Dwarf Fortress generates a believable history from simulation rather than from hand-authoring. ## 3. The three-angle valuation

The ecosystem values every brand on three angles (finance, software, and service), and for an owned-IP asset they bend, so this deck models them the way an institutional buyer of intellectual property would. For Depths of the Void, finance is IP valuation and franchise economics, software is the canon-as-data-platform plus the games and the AI-native production line, and service is licensing plus commissioned worldbuilding plus the creator economy. Each angle carries a $10M floor, which here reads as the floor on an IP library that hasn't been built out yet, and an owned universe clears it as it matures.

### 3a. Finance (IP valuation, franchise economics, and capital access)

The finance angle for an owned universe is the cleanest in the IP world to model, because there is a near-perfect public comparable and a stack of recent acquisitions that price this kind of asset.

**The anchor comp: Games Workshop.** Games Workshop is the cleanest public benchmark for a deep-lore, premium-product, multi-layer-monetized owned universe, and it is the comp Andy's own "40K times ten" framing invites. For FY2024/25 (the 52 weeks ended 1 June 2025) GW's trading statement reported core revenue not less than £560M plus about £50M in licensing (roughly £610M total), core operating profit not less than £210M plus about £45M licensing operating profit, and pre-tax profit not less than £255M, which works out to roughly a 42-percent operating margin, exceptional figures for a consumer-IP company (VERIFIED, re-grounded 2026-06-21 to GW's FY2024/25 trading statement; the prior "£494.7M / £174.8M / £203.2M, ~35%" were the FY2023/24 figures, now superseded by the larger, higher-margin year). Disney bought Lucasfilm and the Star Wars universe for $4.05 billion and Marvel Entertainment for $4.0 billion, in each case underwriting decades of films, publishing, games, merchandise, and licensing rather than trailing profits. Microsoft bought Mojang and Minecraft for $2.5 billion for a game-native world with globally embedded scale and expansion potential. [VERIFIED] These deals show that premium owned IP is valued like a long-duration brand platform, not a normal entertainment asset, which is why the implied multiples on trailing earnings look extreme: the buyer is pricing the optionality of every future medium. The instruments are well established: royalty-based lending against licensing and publishing agreements, royalty-stream securitization that packages future licensed revenue into a financing structure, and catalog lending against a documented, diversified rights library. [VERIFIED] A mature universe with recurring licensing, merchandising, publishing, and game revenue supports structured capital far more readily than a one-off title, which is the standard pattern in music and increasingly in entertainment IP. Depths of the Void is designed from the start to produce documented, diversified rights (the canon as data is also the rights ledger), which is what makes the eventual library bankable.

**The multi-revenue stack and the $10M floor.** The revenue stack layers across media: direct game sales and in-game monetization, book and comic publishing, tabletop and miniatures, merchandise and collectibles, licensing to studios and publishers, and eventual screen optionality. The market that stack addresses is enormous: the global games market is above $180 billion a year, the licensing industry moves hundreds of billions in licensed-merchandise retail sales, and the tabletop market is in the tens of billions. [VERIFIED] The $10M per-angle floor is comfortably cleared by an owned universe that reaches even modest fan density across two or three of those layers, and the franchise comps show the ceiling is two to three orders of magnitude above that. ### 3b. Software (the canon-as-data-platform, the games, and the production line)

The software angle is where the physics-rigor thesis becomes a technical reality, because consistency at transmedia scale is a data problem, and the games are the interactive surface that monetizes it.

**The API.** Underneath the universe is the canon itself, held as a queryable knowledge graph instead of scattered documents: entities, factions, locations, eras, characters, artifacts, events, and the physical and magical laws, with typed relationships between them. This canon-as-data layer is the source of truth that every other surface reads from, and it is the asset that makes physics-rigorous transmedia production possible at scale, because every generated story, image, quest, or game asset is grounded against it and checked for contradiction before it enters the world. The canon API is the answer to the lore-fan's deepest demand (a visibly coherent, rule-bound cosmos) rendered as infrastructure, and it is also the rights ledger that makes the IP financeable.

**The UX/UI platform.** On top sit two consumer surfaces. The first is the codex or wiki, the public, navigable, deep-lore reference that the audience lives in, auto-populated from the canon graph and structured with the infoboxes and timelines that lore communities already organize their fandom around. The second, and the commercial heart of the software angle, is the games: the interactive worlds where the audience inhabits the universe instead of reading about it, built on procedural generation grounded in the universe's own executable rules so that the physics the lore promises is the physics the game actually runs. The games are the SaaS-and-store surface, monetized through sales, in-game economies, and live content, and they are where the deepest engagement and the strongest retention live.

**MCP, CLI, SDK.** The programmatic interfaces serve the creators and the production line. The MCP server exposes the canon as a capability that other agents can query and generate against, so a story-generation agent, an art-generation agent, or an external licensed creator's tooling can pull the exact canonical facts it needs and write new content back through the validation layer. The CLI and API support the internal production pipeline and the licensed-creator program. The SDK lets a licensed game studio or publisher build inside the universe with direct, governed canon access. The monetization maps the ecosystem pattern: MCP monetizes agentic and creator access to the canon, the CLI and API support the production and licensing program, and the games and codex carry the consumer revenue.

**The feature-factories and the production economics.** The platform decomposes into clean domains: canon management and consistency, narrative generation, visual generation, game-content generation, and community-and-creator management. The AI-native production reality is the decisive enabler: a small team plus agents can sustain a coherent, high-volume, multi-format universe because LoRA-and-reference-driven image pipelines hold character and style consistency, RAG-grounded narrative generation drafts canon-compliant prose and quests, and an automated consistency-check pass flags contradictions before a human approves them. **Licensing.** The classic IP service is licensing the universe to game studios, publishers, and merchandise makers, the layer that, in the Games Workshop comp, expands reach without capital intensity and, in the Star Wars and Marvel comps, becomes a decades-long royalty engine. ### Persona 1: The lore-obsessed deep fan

I'm thirty, and I've read more about the Horus Heresy than about my own family history, and I'm not ashamed of that, exactly, but I'm aware of how it sounds. For me the lore is the thing. I learn a universe: I theorize about it, I find the patterns, I argue continuity in the comments. The canon is the "fluff," the "deep lore," and I treat it the way other people treat scripture, which is to say I treat it as something that's supposed to mean what it says.

It shows up as hyper-vigilance for the betrayal. I've watched IP owners declare a beloved Expanded Universe "Legends" and invalidate decades of investment with a corporate stroke, and I've watched timelines get compressed and characters get retconned, and every time it lands as something between grief and rage, because, in my own framing, "you told me this world mattered enough to memorize, and now you're telling me it never really counted." I call it "Disneyfication" when a setting gets sanded down for the "four-quadrant" tourist audience at the expense of the depth I love, and I call the owners out for failing their duty, because to me they're "lorekeepers," "stewards," "custodians," not owners, and they hold the universe in trust for the community that actually keeps it alive.

The need under all of that is meaning and coherence, and belonging through mastery. The universe is a system that rewards knowledge, and my hard-won lore is my "subcultural capital," my badge in a tight community of people who know. The awe comes from scale and depth, a ten-thousand-year history I can fall into. The shame, the part I won't say at the table, is that I had to prove myself to be let in (the conditional belonging, the veterans who quizzed me), so a retcon breaks more than continuity: it threatens to make my hard-won knowledge worthless, which is an identity violation. What I tell myself runs like this: I put in the work, I know this universe, that should mean something; we're the ones keeping the spirit alive, and the suits don't care like we do; I'll give new material a chance, but the moment it contradicts core lore without respect, it's dead to me. What wins my loyalty forever is a visibly coherent, rule-bound cosmos with a transparent canon philosophy, where change happens through in-world events rather than author fiat, where the creators call themselves stewards and mean it, and where there are mysteries deep enough to reward a decade of attention. Depths of the Void, with its canon held as consistent queryable data and its physics-enforced continuity, is built to be the universe I've been looking for and getting betrayed by, and the cost of losing me is that I'm the one who evangelizes a universe to everyone I know.

I'm forty-five, I have an engineering degree I mostly don't use, and I've thrown more books across the room than I can count. The thing that does it is hand-waving. I came for the "SF of ideas," for "rigor" and "plausibility," and the instant a story dresses up magic as technology and expects me not to notice, I'm out, because that's "magic with the serial numbers filed off."

It shows up as a constant, low-grade vigilance the genre has trained into me. I can smell "techno-babble" from a page away, the "inverting the polarity" move where jargon stands in for a solution the author couldn't be bothered to earn. I resent "plot armor" that lets a character survive what real physics would kill, with no in-world price. And I have a specific contempt for work that is marketed as "hard" science fiction and then leans on impossible tech without ever acknowledging it, because that goes past unrealistic into dishonest: it assumes I'm the kind of reader who can be fooled by close-enough words. The reverence runs as deep as the contempt: I'll follow an author who does the math anywhere. The Expanse made me feel the delta-v and the spin gravity. The Three-Body Problem and Greg Egan gave me real constraints pushed to their limit, and that's where my "sense of wonder" actually lives, in awe at what real law does when you extrapolate it faithfully, not in awe at magic.

The need under it is mastery and intellectual respect: I want the work to treat me as a technically literate adult. The pain is the feeling of insulted intelligence, the sense that the author thinks they can slip something past me. In my head it goes: I'm here for ideas that could actually work, and space wizards can go elsewhere; if you're going to break physics, at least have the decency to label it fantasy; I did my homework, and I expect you to do yours or to mark your speculation. My loyalty goes to explicit constraints and clearly marked speculation, the universe telling me which parts are real physics, which are speculative but modeled, and which are a deliberate, consistent break, with the consequences of those constraints baked into the politics and the strategy and the daily life. If it treats its "magic" as a new branch of physics to be mapped, with its own empirical laws, rather than as a cheat code, I'll forgive the fantastical layer and even love it, because you gave me a new system to reason about. Depths of the Void's physics-grounding is aimed right at me, and I'm the audience that certifies a universe as "doing it right" to everyone else.

I'm twenty-eight, I run a game every other Sunday for the same five friends, and what I'm actually buying when I buy a setting is a place we can live in together. I want a "sandbox," a "living world," somewhere with enough going on that I could run ten different campaigns in one corner of it, instead of a story to watch. The settings I love are the ones that feel like a place, not a plot.

I judge every world by one ruthless test: can I get three different interesting campaigns out of this one region, and if not, why is it even here? The settings that fail make me angry in specific ways. There's the "railroad" that assumes my players will follow the scripted beats, so the world feels like a "tour bus" instead of a place to explore. There's the setting where the canon NPCs are the real heroes and my players are forever side characters watching someone else's story, which feels like reading a novel rather than running a game. There's the "all vibes, no hooks" world with a hundred pages of history and two pages of what's happening in this city right now. And there's the static world, where nothing happens if my players don't intervene, which kills the "living" feeling instantly because a real world moves whether or not the heroes show up.

The need under it is belonging inside a shared imaginary space, and agency, the feeling that our choices shape the story rather than us being passengers on someone's pre-written ride. The pain is constrained agency, the sense that the setting exists only to funnel us through somebody else's plot. I tell myself: I want to make the story, not be told it; can I get multiple campaigns out of this; I'll hack whatever I need, but I'd rather the setting meet me halfway with good tools; and once I run it at my table, it's my version of the world. What wins my loyalty is a world built as a "toolkit, not scripture," dense with actionable hooks, where every region and faction and major figure has immediate conflicts and secrets and rewards, where there are clear clocks for what happens if we do nothing, where the world supports combat and intrigue and exploration and trade all at once, and where it is modular enough to drop into my own campaign. Depths of the Void, generated from a simulation that actually runs the factions and the history forward, is positioned to be the rare setting that is alive whether or not we show up, and the payoff is that I play in it and expand it, and I bring four more players into the universe every time I run it.

I relate to a universe as a framework for creation, a "toybox," rather than a finished work, and I think of canon the way a programmer thinks of source code, as something to fork.

I'm always building in someone else's world, and always one legal notice away from losing it. I've watched fan games get "DMCA"-d into oblivion after years of work, and the community reaction is always the same, a wave of anger at the "corporate war on creativity," at being treated like a criminal for loving a thing enough to extend it. The pain is the "asymmetrical power": I pour real creative labor into a universe for free, I'm free marketing and free worldbuilding for the rights holder, and they can erase me at any moment, and most of them never acknowledge that I exist. The opaque policies bring their own anxiety, not knowing whether the thing I've spent a year on will be "nuked," and the locked-down canon means no official asset packs, no lore database, and no way to even get the reference material without buying dozens of products.

The need under it is belonging through co-authorship, being in the room creatively even unofficially, and mastery, and the meaning of having my contribution actually matter and be seen. What runs through my head: I'm a creator in this space as much as a fan; we add value to your universe for free, and you should be grateful, not hostile; do I love this world enough to risk a takedown, or should I move to a friendlier sandbox like SCP or a public-domain mythos; even if the company doesn't care, the community will see my work. What wins my loyalty, completely and permanently, is a universe explicitly built to welcome me: a clear permissive fanwork policy, creator-ready infrastructure with asset packs and a lore database and a canon API, a tiered collaborative-canon model with a real sandbox layer where I can publish, and the occasional elevation of standout fan work into semi-official status. The SCP Foundation proved this builds an enormous universe-expanding creative army, and Depths of the Void is designed to be that kind of open sandbox with canon-compliance checking built in, which converts me from a legal liability the incumbents fear into the volunteer production force that makes "times ten" achievable. The cost of treating me like the incumbents do is that I take my labor and my community to a universe that wants me.

I'm thirty-six and I used to love this stuff unreservedly, and somewhere in the last decade I went guarded. I've been burned too many times by the endless sequels, the "legacyquels" that resurrect dead characters and override the endings I loved for the sake of "brand continuity," and the "member berries" where a film just points at things I used to like instead of giving me anything new. I have a word for all of it now, and so does everyone in my corner of the internet: "slop." "Content slop," "soulless corporate product," "nostalgia bait," "algorithm food," and now, the newest and worst, "AI slop," "prompt-engineered garbage," the "ontologically hollow" stuff that mimics the shape of art and has no soul in it.

I won't commit anymore. A franchise logo no longer earns my trust; it spends it. I wait for word of mouth, I assume the worst, and I feel the exhaustion of the "content treadmill," the sheer impossible volume of stuff to wade through to find anything that was made by a person who meant it. The pain is a kind of grief, a sense that something I loved, pop genre storytelling, has been "industrially degraded" into "zombie IP" that never ends and never risks anything. And the new fear is that it gets worse from here, that the future is LLM-generated and image-model-generated content optimized for an engagement metric instead of for me.

The need under it is meaning and authenticity, the feeling that a work came from genuine creative intent and not a content calendar, and respect for my intelligence and my time. There is a belonging need too, the identity of being the kind of person who seeks out the good stuff against the tide, a "curator" and a "connoisseur." In my head: I've been burned too many times, so I'll wait; I seek out real work, unlike the people who'll eat any slop; maybe this new thing will be different, but it probably won't; my job now is to find and champion the rare originals that still exist. What wins my loyalty is everything Depths of the Void is structured to be: a strong, visible creator vision; a universe that is finite and intentional rather than an infinite exploitation engine; genuine aesthetic and narrative risk instead of familiar franchise comfort food; and, the sharpest irony and the most important signal, transparency about how the work keeps human creative judgment central even while using AI tools, so that I can tell it apart from the slop. This is the persona where the brand's anti-slop thesis must be handled with the most care, because a universe that is itself AI-produced has to prove, loudly and credibly, that the human-held canon and the physics-rigor and the creative direction are what make it art rather than slop. Done right, I become the convert who champions the rare original; done wrong, I'm the harshest critic it has. The cost of losing me is that the one audience most hungry for exactly this universe is also the one most primed to reject it if the human authorship isn't visible.

This persona is the broad top of the funnel rather than the acute core, served by the same rigor and originality that serve the five but reached through the screen and the spectacle rather than the lore, so the brand keeps the door open for them without leading with them.

## 5. The world model (the PST framework run on the audience)

The five personas want different surfaces (lore, rigor, gameability, creative access, originality) and converge on one structure underneath. Run the Problem-Story-Transformation framework on that structure and the universe's emotional reason to exist becomes clear: it sells a way back to awe and belonging to people the media machine has been slowly numbing.

**Echolocate the world.** Ping the ecosystem, not the person. The audience lives in a media environment that has inverted on them. The supply of genre content went to infinite and the quality went to slop, because the incentive structure rewards engagement-optimized volume over meaning, and the rising tide of AI-generated content threatens to make the hollow flood worse. At the same time the cost of producing coherent, high-quality transmedia content collapsed, which means for the first time a small owned operation can outproduce a studio on coherence if it keeps a human in control of canon and quality. Read it like an M&A firm reads a target: the audience's hunger is enormous and growing (the demand for something original and rigorous), the incumbents are structurally unable to satisfy it because their economics reward milking over making, and the leverage sits in owned canon held as data plus AI-native production plus visible human authorship. The metagraph slice for this audience is a person-node connected to the universes they have loved, the betrayals they have suffered, the communities they belong to, and the awe they have lost, and the media machine models none of that; it models their watch time.

**Locate the Problem (the cycle of suffering).** The audience is stuck at one point in the cycle, the same point for all five personas. Pain arrived: a beloved universe was retconned or Disneyfied, a "hard" story hand-waved and insulted them, a setting railroaded them, a fan project got DMCA'd, a franchise they trusted shipped slop. In response a fear got installed and over-invested in, and it's a variant of one fear: that the things that gave them meaning and wonder aren't safe, that caring will be punished again. That fear drives a defensive cynicism, the guardedness that won't commit, the curator's armor, the lore-fan's hyper-vigilance, the hard-SF reader's contempt, all of which are protective crouches. The crouch produces the unfavorable outcome: they consume more of the slop they hate because it's what's on offer, and the awe keeps receding. That produces shame, and it is a specific shame in this domain, the shame of caring about "nerd stuff" at all in a culture that condescends to it, layered with the shame of having been fooled or sold to again. The shame is buried under denial and cope: cynicism as identity ("I'm above this"), or numb over-consumption, or the bitter conviction that originality is dead. The forbidden move, the red line, is accountability for the crouch itself, admitting that the cynicism is a wound and not a wisdom, and risking caring again. Refusing that opens the blind spot, more guarded consumption, more receding awe, and the loop closes and compounds into the lapsed-imagination adult who has forgotten they ever felt wonder. Their emotional portfolio is heavily invested in cynicism, which pays a small protective return at a large cost in meaning.

**Reconstruct the Story (the belief structure and its origin).** The belief structure the loop runs on is that meaning through story is unsafe and probably childish, and the chain that built it is the standard one: repeated emotional experiences (betrayals by franchises, insults by hand-waving, condescension toward fandom) harden into a belief (caring gets punished, originality is dead), which drives behavior (the defensive crouch), which produces results (receding awe), which becomes a habit and then a personality (the cynic, the curator, the gatekeeper). The origin layer is intimate: it usually traces to a real early experience of wonder, a universe a person fell into as a teenager that expanded them, followed by the slow betrayal of that love by the industrialization of the thing they loved, and sometimes by social shame for loving it at all. The uncomfortable layer, the one most people won't look at, is that the cynicism is grief wearing armor, that under the "I'm above this slop" is a person who misses falling into a world with their whole heart and is afraid it can't happen again. Naming that is what lets the universe offer the way back.

**Design the Transformation (the cycle of growth).** The brand's job is to build a crossable bridge from the defensive crouch back to wonder, and the hinge is courage, the courage to care again without guarantee. The sequence starts with truth: an actually rigorous, actually coherent, actually original universe that earns trust by being verifiably what it claims (the physics that holds, the canon that doesn't betray, the authorship that is visibly human), which is the truth that answers the specific wound of each persona. Then comes responsibility, which here means participation: the move from passive guarded consumption to active engagement, inhabiting the world in a game, theorizing its lore, creating within it, the responsibility of being a co-author of one's own wonder rather than a victim of the content machine. Then comes healing, the real reconnection with meaning and belonging, the return of the capacity for awe that the slop had numbed, scaffolded by a community of others crossing the same bridge. Then comes forgiveness, the release of the cynicism and the grief, the permission to love a universe with a full heart again without being a fool for it, which opens the new truth that wonder is still available and loops the cycle upward. The product is the bridge: the rigorous universe is the truth, the games and the codex and the creator program are the participation, the community is the company on the crossing, and the visible human authorship is the proof that it is safe to care.

**Bias to the real emotions.** Most of this audience lives in the guarded, cynical, awe-deprived band, so the universe and its marketing have to meet them there, acknowledging the fatigue and the betrayals rather than treating them as easy marks, and earn the right to offer wonder by first proving the universe understands exactly why they stopped expecting it. That acknowledgment is what separates Depths of the Void from the slop it's built to replace, and it's why the personas above speak from inside their guardedness rather than in the language of hype.

## 6. Competitive and market read (the alpha / third door)

**The market.** The transmedia franchise economy is one of the largest entertainment categories that exists, because the biggest universes combine several giant markets at once: the global games market is above $180 billion a year, the licensing industry moves hundreds of billions in licensed-merchandise retail sales, and the tabletop market is in the tens of billions, on top of box office, streaming, publishing, and collectibles. [VERIFIED] There is no single audited number for the sci-fi-and-fantasy franchise economy because it spans all of those, which is the point: an owned universe that reaches across them addresses an enormous combined market. The demand signal is the audience hunger documented in section 4, and it is intense and underserved.

**The incumbents, and what each does and refuses to do.** The field sorts into a few groups. The premium owned universes (Warhammer via Games Workshop, Star Wars, Dune, Marvel) have distribution, brand awareness, and nostalgia, and they refuse, or are structurally unable, to do two things: they can't escape their own canon rigidity and the creative bloat that comes from milking a property across decades, and they enforce IP tightly, which alienates the creator audience. The collaborative-canon universes (the SCP Foundation, the public-domain Cthulhu Mythos) prove the opposite model works at scale, decentralized creation under permissive licensing with centralized rules and curation, but they aren't physics-rigorous, centrally produced as premium transmedia, or monetized as owned franchises. The hard-SF properties (The Expanse, the Three-Body universe) deliver the rigor but are single-author or single-studio works, not living, gameable, creator-open universes. The ambitious game-universes (Star Citizen as the cautionary tale of scope without coherence) show the demand for a deep livable world and the danger of building one without a consistency engine. Each incumbent owns one or two of the things the audience wants and structurally can't own all of them at once.

The alpha here is the combination of four things that no incumbent holds together: physics-grounded rigor at 40K-scale depth (which the franchises lack and the hard-SF single works can't scale into a living universe), AI-native transmedia production economics (which let an owned property be generated across every medium at a cost base the studios can't match, the new capability that didn't exist three years ago), an owned canon held as queryable data so consistency scales with volume instead of degrading (which solves the rigidity-and-bloat failure of the franchises and the incoherence failure of the over-ambitious game-universes), and a creator-open collaborative-canon model with built-in compliance checking (which captures the creator army the franchises alienate, using the SCP lesson but with a consistency engine the SCP model never had). The franchises won't do this because their economics reward milking and their IP posture is defensive. The hard-SF authors can't, because theirs is a single-work craft, not a platform. The collaborative-canon projects won't, because they're amateur-curated and unmonetized by design. The owned, AI-native, physics-rigorous, creator-open universe is the door none of them will walk through.

**Dependencies.** Depths of the Void is a leaf that depends on most of the content stack being real: Story Factory (the narrative primitive), the content and visual production brands, the metagraph (the canon graph's home), and the procedural-generation and game capabilities the outside research will supply. It also depends on a scarce non-software input, sustained creative direction, because the one thing the AI-native pipeline can't supply is the original vision and the canon-tier judgment, which is the founder's or a creative lead's time. Because the rubric sequences promises by what depends on what, the universe can't be produced at quality before those foundational promises are kept.

Third, it is a brand halo and a showcase, the most vivid possible demonstration of what the ecosystem's pipelines can produce. Those are real, and they're all downstream of the content stack being mature.

**Readiness.** The brand is concept-stage and depends on more infrastructure than either of the two other brands researched alongside it. The market and the audience hunger are strong and durable, which is a reason to keep it warm as a long-horizon owned asset, not a reason to pull it ahead of the stack it needs.

**The seven-sins check on this read.** The rubric's seven sins are named biases that inflate a score. On pride and look-ahead bias, the score can't assume Story Factory, the visual pipeline, or the procedural-generation capability already exist; they don't, so the brand is scored on the present and the dependency is flagged. On envy and survivorship bias, the competitive read pulled the cautionary cases (Star Citizen's scope-without-coherence, the franchises' bloat) alongside the Games Workshop success, so the owned-universe thesis isn't read only off its winners. On gluttony and overfitting, the enthusiasm for "40K times ten" has to be capped to the evidence, because scale ambition is cheap and coherent execution is the hard part the consistency engine has to earn. On lust and capacity delusion, this is one of roughly forty brands and among the most production-intensive, so committing it ahead of the content stack and the creative direction is the exact over-reach the gate exists to catch.

**First-pass tier: Watch, with a Next-tier canon-engine-and-bible probe.** The full universe (the games, the transmedia production, the creator platform) is Watch because it depends on most of the content stack maturing and on sustained creative direction, even though the demand and the alpha are both strong, and committing the full build ahead of those is the failure the rubric guards against. The revisit trigger is named rather than dated: Story Factory and the visual and procedural pipelines reaching maturity, and the creative direction being committed. What can move to Next now is the lightest, highest-leverage slice that also de-risks everything downstream: the canon-as-data engine and the core bible (the physics rules, the cosmology, the founding factions and eras), built as a probe that both establishes the owned asset early and exercises the metagraph and Scatter Model primitives that the rest of the ecosystem needs anyway.
